Maintenance technicians hear sounds that tell them more than any vibration sensor ever could. This tacit knowledge lives in the space between what your ISO 9001 system captures and what actually happens on the line.

Prepare three to five open-ended seed questions, but do not write a script. Approach the operator at their workstation, explain that you are trying to understand the process better, and ask permission to watch them work.
Spend five to ten minutes observing before you transition to the interview phase. Let your observations generate your actual questions. Start with descriptive questions like, "Walk me through what you do," then narrow to specifics. Use comparative questions to identify shift variations and hypothetical questions to understand failure modes. Close by summarising what you heard and committing to follow up on their inputs.

Asking leading questions is another frequent failure mode. Asking, "You don't skip the calibration check, do you?" is a trap, not an interview. Ask open questions and let the answer surprise you. Rushing the process is equally destructive. The first interview establishes contact. The second builds trust. The third gets you the truth. During APQP, interview operators from similar processes to capture lessons learned before designing the new line. After a customer complaint, go to the origin station and ask the operator what they actually saw and reported.
During PPAP and process validation, ask operators what they actually do versus what the validation protocol assumes. Before an IATF 16949 or AS9100 audit, understand the reality of the process before the auditor arrives. During new product launches, interview operators during the first production runs to catch issues the pilot run missed. Dedicate one interview per month to a different process to build a continuous library of ground-truth intelligence.
Consistency compounds. Every time you show up, ask a genuine question, listen, and act, you make a deposit in the trust account. After six months of regular interviews, operators start coming to you with problems before they become escapes. After a year, they start coming to you with solutions.
